About Penumbra
We Work
Between the Lines.
A small consultancy that believes the most valuable AI work happens before the first model is trained — in careful listening, honest scoping, and the willingness to say "this might not be the right approach."
Back to HomeOur Story
Founded on a Quiet Conviction
Penumbra was founded in Hong Kong in 2021 by practitioners who had spent years inside large technology and consulting organisations, watching capable teams make poor decisions about AI — not because they lacked intelligence, but because they lacked access to honest, unhurried guidance.
The name refers to the soft boundary between shadow and light — a zone of partial illumination. We chose it because that's where most interesting AI decisions actually live: not in the obvious cases, but in the nuanced, context-dependent ones where clear thinking matters most.
We set up in Tsim Sha Tsui and began working with a small number of organisations across retail, finance, and professional services. Over time, our work has expanded to include data tools and education — but our approach has remained the same: understand the problem first, then see what AI can honestly contribute.

Our Mission
To Make AI Legible.
Most organisations in Hong Kong aren't short of enthusiasm for AI. What's rarer is a clear-eyed picture of what it can do in their specific context — with their data, their processes, their constraints.
Our mission is to bring that clarity. We work through the ambiguity with you, surface what's genuinely possible, and help you move forward in a way that makes sense for your organisation — not just for the technology.
Integrity in Assessment
We tell you what we find, including findings that don't favour a project proceeding.
Respect for Your Team
AI should support your people, not render their judgment obsolete.
Long-Term Thinking
We'd rather build something that works for years than something that impresses for a month.
The Team
Small by Design
We stay intentionally small so that every client engagement receives senior attention. You work with the people you meet.
Marcus Kwong
Principal Consultant
Marcus leads engagement scoping and model design. With a background spanning applied mathematics and twelve years in financial services, he specialises in quantitative pricing and complex data environments.
Sandra Lam
Data Systems Lead
Sandra architects our data reconciliation tools and integration work. She has spent eight years designing data pipelines for logistics and supply chain clients across Greater China and Southeast Asia.
Alice Tong
Education & Communications
Alice develops and delivers our AI Awareness Seminars. A former science journalist and corporate trainer, she has a gift for translating complex technical ideas into plain language that sticks.
How We Work
Standards We Uphold
Data Confidentiality
All client data is handled under signed confidentiality agreements. We process only what's necessary and maintain documented retention and deletion schedules.
Clear Scope Agreements
Every project begins with a written scope document. No work proceeds without your explicit sign-off. Change requests are documented and priced before implementation.
Explainable Outputs
We avoid black-box approaches where your team needs to understand the reasoning. Every recommendation surface includes the supporting data and logic behind it.
Audit-Ready Documentation
Our data reconciliation tools maintain full audit trails. For regulated industries, we design with compliance requirements in mind from the outset.
Continuing Education
Our team maintains active engagement with current AI research. We attend applied ML and data science forums in Hong Kong and Asia-Pacific regularly.
Accountable Relationships
We don't pass you to a junior after signing. The consultants you meet during scoping are the same people who deliver the work.
Our Expertise
AI Consulting Built for Hong Kong's Business Environment
Hong Kong organisations face a distinctive set of conditions: internationally competitive industries, multilingual data environments, regulatory frameworks shaped by both common law and mainland considerations, and a talent market where AI expertise is genuinely scarce. Penumbra operates within this context — not as an overseas firm adapting generic playbooks, but as a local practice that understands the specific pressures and priorities at play.
Our pricing optimisation work draws on demand pattern analysis calibrated for Hong Kong's retail and hospitality cycles, including public holidays, cross-border consumer behaviour, and the distinct pricing dynamics of Kowloon and Hong Kong Island commercial environments. Our data reconciliation tools are built with the multi-system reality of Hong Kong SMEs in mind — where financial records, inventory, and customer data often live in separate, partially integrated platforms.
Our AI Awareness Seminars address questions we hear consistently from Hong Kong leadership teams: how AI is changing financial services and professional work, what the regulatory direction looks like from a Hong Kong perspective, and how to evaluate AI vendor claims critically. We don't provide commentary; we provide grounding.
